I run flat rate and I also give senior discounts and work with people who genuinely can’t afford the full price, flat rate doesn’t mean heartless it means structured, what you do within that structure is still up to you.

This is why I pull the burner assembly on every furnace tune up. Every single one. Takes 20 extra minutes and this is what you find.

I’ve learned that saving money for someone is just me taking home less for my labor. Everything is expensive. A split system with all round duct, no rectangular ductwork. There’s a reason these units exist and it’s arrogant to assume it’s only because customers are cheap. As a business owner why don’t you have a catalog of good equipment at reasonable prices. Why is higher SEER equipment available at lower prices somewhere else. The market responded to something real.

I’d never show my cost. That’s my business information. There are other ways to justify the price without opening your books to a customer.

I asked myself this same question 2 years ago and almost went back to working for someone else. Instead I hired a bookkeeper and part time dispatcher. Revenue went up 34% the following year because I was actually in the field instead of drowning in admin. Sometimes the problem isn’t the industry, it’s the structure.

You have to price it based on your time, not the builder’s expectations. If it doesn’t cover labor, overhead, and profit, it’s not worth chasing.
